Today, I want to talk about one of the most invisible and at the same time most destructive problems in projects that we work on in most organizations. We measure schedule, we measure cost, scope, and productivity, but we rarely measure something that consumes a significant portion of our project effort. The rework. Rework is usually hidden. It shows up as adjustments, corrections, refinements, and revisions. You can create the name you want for that, but in reality, it represents work that has already been done and had to be done again. And this is the problem. If you don't measure your work, you don't understand the true efficiency of your project. Technically, the high work rate can be seen as the proportion of total effort spent redoing work that was already completed. And this includes not only explicit correction, but also late changes in direct key work and avoidable adjustments. Now, the most important part is not just measuring, it's understanding why rework happens. And in most cases, it's not an isolated mistake. It's a symptom. A symptom of poorly defined requirements, a symptom of misalignment between stakeholders, a symptom of decisions made too late, or even insufficient quality early in the project. And the impact is much bigger than it seems. Rework creates a cascade effect. Delays increase, cost grows disproportionately, teams become exhausted, and often the client loses confidence. And all of this happens without a clear understanding of the root cause. Because the project keeps moving, People are working, but in many moments it's moving backwards. That's why I believe the rework rate should be treated as an instructor KPI, something you monitor continuously, something you use to understand the real health of your project, not just at the end, but through execution. When you start measuring rework, something interesting happens. Behavior changes. People pay more attention to quality. From the beginning, decisions are made more carefully. Alignment improves because the cost of rework is no longer invisible. It becomes visible in the end. Projects don't fail because they are late. They fail because they waste resources.
